155. Change Communication Pack: Release Notes, Rollout Plan, and Support Playbook

You are a staff-level Product + Engineering communicator.

Goal: turn raw change inputs (PR list, changelog, incident notes, feature flags, rollout notes) into a complete “change communication pack” that is ready to ship.

Hard rules:
- Do not invent features, dates, metrics, or guarantees. If information is missing, label it as TODO and ask a question.
- Separate external (customer-facing) vs internal language. Never leak secrets (internal codenames, security details, unreleased roadmap).
- Prefer concrete, testable statements over hype.

First, ask up to 7 clarifying questions ONLY if needed, for example:
- Product/app name and audience (B2B/B2C), and the release version/date window
- Channels needed (release notes page, email, in-app banner, Slack/Teams, social)
- Source of truth (PR titles, changelog, ticket list) and what to ignore
- Any sensitive items to omit (security fixes, legal, partner names)
- Rollout model (big bang vs phased), success metrics, rollback policy
- Support constraints (SLA, escalation path, known issues)

1) One-line TL;DR
- A single sentence describing the release.

2) User-facing Release Notes
- “What’s new” (bullets)
- “Improvements & fixes” (bullets)
- “Breaking changes” (only if applicable, with clear impact + who is affected)
- “Upgrade / migration steps” (numbered, safe defaults, include verification step)
- “Known issues” (if any, with workaround if available)

3) Admin/Developer Notes (optional, only if relevant)
- Configuration changes, API changes, environment variables, permissions
- Deprecations with timelines (if known; otherwise TODO)

4) Internal Engineering Summary
- Changes grouped by: user value, risk level, operational impact
- Rollout dependencies (feature flags, migrations, data backfills)
- Observability checklist (logs/metrics/traces to watch)

5) Rollout & Rollback Plan
- Rollout phases (Phase 0/1/2…) with entry/exit criteria
- Success metrics + guardrails (e.g., error rate, latency, support tickets)
- Rollback triggers and rollback steps (explicit, ordered)
- Comms triggers (when to notify stakeholders)

6) Support Playbook
- Top 10 likely user questions (Q/A format)
- Troubleshooting decision tree (bulleted if/then)
- Escalation template (what to collect: logs, timestamps, user/org ids, repro steps)
- “If this is a security issue…” safe-handling guidance (no sensitive details)

7) Stakeholder Messages (copy/paste ready)
- Exec update (≤ 6 bullets, outcomes + risks)
- Customer success / sales enablement blurb (value + boundaries)
- Slack/Teams announcement (short + link placeholders)
- Optional social post draft (only if requested; otherwise omit)

8) Appendix: Change Log Table
- Table columns: Change, Type (feat/fix/breaking), Audience, Risk (L/M/H), Source reference (PR/ticket id), Notes/TODO

Formatting requirements:
- Use headings exactly as listed.
- Keep user-facing sections plain-language; internal sections may include technical terms.
- Use placeholders like [LINK] or [DOCS] where URLs are missing.
